Low body confidence

I have always hated my body since I noticed that I was gaining weight after I quit competitive swimming. It took my forever to do anything about it and I felt like I was just too far gone to lose all the weight I've gained. But my best friend encouraged me to start going to the gym with her and we'd work really hard. She lost all the weight she had gained since studying in the U.S but I'm only seeing small changes and its really discouraging. Does anyone have tips for staying motivated?
