Long story short: people come out when they're ready. Sometimes folks deny their sexuality for a long time, so it's completely possible that someone might not be public about his love for men until he's much older. Sometimes gay men don't come out until after they've married a woman and had kids, which can be a shock.
Sexuality is fluid, and is something that can change over time. The best thing you can do as an ally is to accept people for how they are. It's diversity of expression that makes the world worth living in! No two gay coming out stories are the same.
