how to tell friends

So I have 3 weddings in aug... yep 3. Aug 12, Aug 19, and I'm the matron of honor on Aug 26th. I'm due Aug 20th. The wedding I'm most concerned about is my best friends on the 26th. She is making plans for a "sleep over" the night before and has a strict no kid rule... she made a comment half joking when she got engaged that she didn't want any pregnant women in her wedding. Well surprise I'm pregnant and now how to figure out how and when to tell her. There is also the little issue of her getting married 6 hours away from where we live. If I'm still pregnant at that point (crossing my fingers not) I would not be able to travel at that time. 
   If I just had the baby I will be nursing and won't be able to do the sleep over or participate in all the prep because she said absolutely no kids. My MIL is coming out to watch our then 2 year old but god with him I swear he was attached to the boob all day everyday and I'm sure I'll still be healing at that point. I'm also worried because there are two MOHs and the other one chose the dates for the bachelorette and it's the last weekend in July and 6 hours away. I had pre-e with my first and was on partial bed rest at 36 weeks.... so no traveling for me. 
    This pregnancy was unplanned and a huge surprise and I'm just hormonal and upset because your very best friend only gets married once (hopefully) and I feel like I'm going to miss every thing. But I guess my question through the rant is: how the heck do I tell her?!
