Dropping a Nap/Shifting Schedule

I think my 16mo is ready to drop to 1 nap but I’m struggling with figuring out a good schedule. On Mon, Tues, and Thurs we have to pick up her sister from preschool at 12:15 and are home at 12:30, but she wakes most morning between 5-6 so that’s too late for her nap to start, she’d never make it that long. But I don’t know how or if I can shift her wake up time later.

On Wednesday and Saturday we have morning activities and get home around 11, and on those days she naps at 11:30 for 1.5-2.5 hours, and her bedtime on those nights is usually really easy and she sleeps great those nights.

My other issue is that if I DO shift her wake up time later, I’m worried about how I’d get them both ready. Currently when the little one wakes up I nurse her, take her potty, and get her dressed and she’s ready to go by 7 when the older one gets up. But if I manage to get LO sleeping until 7, I’d have to do all that while simultaneously getting the 3yo ready, getting her breakfast, etc. We just about make it out the door on time now, and I get up early and prep as much as I can as it is (breakfast and lunch are cooked before the kids get up, I do their hair while they eat; clothes, shoes and coats are laid out the night before)

I know people manage things like this so I’m just looking for tips I guess! And any insights on a good schedule.
