2.5 year old nap/night sleep length

So my daughter has started waking up at about 5:30 EVERY SINGLE MORNING. Her sleep schedule is as follows:

5:30- awake

12:30- nap(she is in therapy 9-12 so an earlier nap isn't possible)

2:30/3- awake

8:30-bed

Any suggestions on tweaking her schedule? If she doesn't nap shes unraveled and overtired by 6:30 pm and then the early rising cycle starts over if I put her down that early! Help these mornings are killing us. Is her bed time too early or perhaps her nap too long? Any suggestions are welcome, give me examples of your sleep schedules too!
