How to tell my BFF I’m pg when she can’t have kids

I am 32 and happily married with 6 kids and just found out I am 9 weeks pg. No one knows but my husband. My bff is around the same age as me and has one kid and has found out years ago she can’t have kids, She asked me a couple years ago if I would be a surrogate mother for her and I happily said yes, but she said she wanted to try one more thing IVF. Where they stored her eggs and see if they could plant in her womb and so forth. Sadly nothing worked, I told her over and over I would be willing to be a surrogate mother. Shes like a sister to me. I really want to share my exciting news to my bff but awhile back her sister had gotten pg and she told me how sad and depressing it was for her to see others finding out there pg. So now I’m scared to tell her I don’t want to hurt her feelings, how should I tell her. She’s gonna find out sooner or later but I would like to tell her myself but how?
