Diaper change struggles

My son hates diaper changes and will cry the entire time. Once they’re done he’s instantly calm. I’m pretty sure it’s because he’s cold. (He is more comfortable the more layers he has).

Anybody have any advice on keeping the baby happy during diaper changes? I’m starting to be numb to the sound of him crying. 😳🥲

I’ve tried the binky, and a small blanket.

One thing that calms him is placing my hand on the side of his head and shushing him. But I still need my hands to wipe his little butt.

No rashes or anything to cause him to cry.
